Custom Software vs. Off-the-Shelf ERP: How to Actually Decide

Every ERP evaluation eventually reaches the same fork: configure a platform like SAP, Odoo, or Zoho, or build something custom. Most vendors and most in-house teams answer this question with a bias baked in before the conversation starts.

The useful version of this question isn't 'build or buy' — it's 'which parts of our process are actually non-standard.' In our experience configuring and building ERP systems across manufacturing, distribution, and services businesses, fewer than 20% of the workflows a client believes are unique actually are. The other 80% are standard processes wearing unfamiliar terminology.

Start by listing your core workflows — order-to-cash, procure-to-pay, inventory reconciliation — and test each one against a simple question: would a competitor in your exact industry, same size, recognize this process? If yes, a configured platform will handle it, usually faster and cheaper than a custom build.

Where custom development earns its cost is the remaining 20%: a genuinely unusual pricing model, a regulatory requirement your industry's off-the-shelf tools don't support, or an integration with a legacy system that has no modern API. Build custom for that slice, and configure a platform for the rest — most durable ERP implementations are actually a hybrid of both.
